The most common pushback I hear when I tell a small business owner they could replace HubSpot with a custom CRM is "that sounds expensive." It sounds expensive because the word "custom" used to mean "six figures and an 18-month timeline." That is not what it means anymore.

Here is the real math, side by side, over five years.

The HubSpot side

A typical 10-person sales team on HubSpot Sales Hub Professional, with Marketing Hub Professional bolted on because they need automation, looks like this:

  • Marketing Hub Pro: $890 per month.
  • Sales Hub Pro: 10 seats at $100 per seat = $1,000 per month.
  • Onboarding fee year one: $1,500 (one time).
  • Annual price increases: about 7 percent per year, historically.

Year 1: $24,180. Year 2: $24,283 (with a small price bump). Year 3: $25,983. Year 4: $27,801. Year 5: $29,747.

Five-year total: about $131,994.

The custom CRM side

A custom CRM built for a 10-person sales team, contacts, companies, deals, pipeline views, email sync, basic automation, custom fields, dashboards, role-based access, is a roughly $15,000 build.

Hosting and database (Supabase or similar): $40 per month, or about $480 per year.

Year 1: $15,480. Year 2: $480. Year 3: $480. Year 4: $480. Year 5: $480.

Five-year total: about $17,400.

The gap

Over five years, you are looking at a $114,000 difference. That is not a marketing-deck number. That is what stays in your bank account when you stop renting your CRM and start owning it.

"But what about features?"

This is the real question. People assume HubSpot does a hundred things their custom build cannot. In practice, when I audit a HubSpot account, the team uses:

  • The contact and company database.
  • Deal pipelines.
  • A handful of email templates and sequences.
  • One or two reports.
  • Maybe a chatbot on the marketing site.

All of that is a normal scope for a custom build. The advanced stuff, predictive lead scoring, conversation intelligence, account-based marketing, is usually unused.

If you actually use those advanced features and they drive revenue, keep HubSpot. If you do not, you are paying for a Ferrari and driving it to the grocery store.

"But what about updates and maintenance?"

Real concern. A custom CRM is not zero-maintenance. Budget a small retainer ($100 to $300 a month) if you want ongoing changes, or pay for changes only when you need them. Even at the high end, that adds $3,600 a year, and you are still $20,000+ a year better off than HubSpot.

"But what about integrations?"

This used to be the killer argument for HubSpot. It is not anymore. A custom CRM can talk to Gmail, Outlook, Stripe, QuickBooks, Slack, Zapier, and almost any modern tool through their public APIs. The plumbing is straightforward.

The break-even point

For a 10-person team, a custom CRM pays for itself in about 8 months compared to HubSpot Pro.

For a 25-person team, it pays for itself in under 4 months.

For a 50-person team on HubSpot Enterprise, it pays for itself in about 6 weeks.
